Overtime Isn’t the Problem. Visibility Is.

Most small businesses don’t have an overtime problem. They have an overtime visibility problem.

This week I built a payroll tracking and labor-analysis system to replace a paper-based time record process. Sharing it because the underlying problem is nearly universal among owner-operators — and the fix had less to do with software than with deciding what questions the system actually needed to answer.

Where it started

Scanned paper daily and weekly time records. Hours tallied by hand. Three department leads reporting separately. Overtime surfacing only after payroll had already run.

Every number was accurate, and every number was too late.

What it does now

  • Entry stays simple, math stays hidden. Leads enter four punch times per person per day. Hours, overtime, on-call, PTO, holiday pay, and hourly-vs-salaried treatment all calculate themselves. Formulas are locked so they can’t be overwritten by accident.
  • Early warning, not post-mortem. Anyone on pace to pass 40 hours is flagged mid-week, while there’s still a decision to make — rather than reported after the cost is locked in.
  • Policy encoded once. Holiday eligibility, PTO treatment, on-call pay, and the overtime threshold live in a single settings tab. Change the rule, not forty formulas.
  • History that answers questions. Every closed week is captured at department and individual level, feeding a look-back view across any date range: hours by type, overtime measured against what the week should have cost, PTO trends, and average hours per person per week for benefit-eligibility screening.
  • Guardrails, because people are busy. Irreversible steps warn first. Data can’t be cleared until it’s captured. And a sign-off gate means incomplete entries can never quietly shortchange someone’s pay — the system defaults to paying and applies stricter eligibility rules only after a human confirms the week is complete.

The real deliverable

It isn’t the timesheet. It’s being able to answer, “is overtime cheaper than another hire?” with evidence instead of instinct — and never being blindsided by a labor number again.

Sometimes the answer is a better-built spreadsheet. Sometimes it’s just a sharper question.

Sound familiar?

Manual time tracking. Overtime you can’t see coming. A staffing decision you’re making on feel. If any of that is on your desk, book a free 30-minute Direction Session or tell me what you’re dealing with. I’ll share what I learned or look at your process.
